Six shifts, in the order most founders make them.

These are not techniques. They are changes in what you believe your job is. Chapter 8 of Founder Leadership sets them out in sequence, because the order is not arbitrary and recognizing where you are in it tells you what comes next.

It is based on observation, not ideology.

    The contribution stops being the work you personally produce and becomes the conditions under which other people produce it well.

    You stop running the machine and start designing the machine. Operating is visible and satisfying. Architecture is slow and it is what the stage requires.

    Source of decisionstoSource of the decision-making system

    The first role requires your presence. The second requires your work, once, to build the thing that makes your presence unnecessary for most of what currently needs it.

    IndispensabletoIntentional

    Where your presence fills a genuine gap, stay. Where the team already has the context, the authority, and the capability, your presence is blocking the architecture from learning it can decide without you.

    Leading by outputtoLeading by judgment

    The measure of contribution at this stage is how much the organization produces without you in the middle of it. Less visible week by week, and more consequential.

    The company you builttoThe company the company is becoming

    The identity shift. It is not made in a single decision but through a series of smaller releases, each of which makes the next one available.

The sixth shift

It arrives as a series of small releases.

Each one makes the next available. Your reaction to them is the diagnostic. Concern means the shift is not yet made. Recognition means the architecture did what it was built to do.

The readiness develops through the opportunity, not before it.

    A decision gets made well in a function you used to approve.

    A meeting you would once have chaired runs without you and reaches the same place.

  3. 03

    A client situation surfaces, is handled, and is resolved before you knew it existed.

  4. 04

    A hire is made in a function your leader owns, and you meet the person after the offer.

  5. 05

    A peer asks what your company does, and the answer you give is about the company rather than about you.

You are not being asked to stop being the person who built this. You are being asked to add a chapter to who you are that the founder version of you was not built to write.
