Know the game you are playing. Know how to win the game.

The essentials

• Name of the Game: Prove It
• Mastery Target: Viability
• Get Customers, Generate Revenue and Build a Business That Can Fund Its Next Move.

The essentials

• Name of the Game: Repeat It
• Mastery Target: Repeatability
• Systemize the business. Turn founder knowledge and small-team heroics into dependable operating systems.

You may see this when

• Routine opportunities return to the founder for trust, judgment or closing help.
• Founder participation may still be useful for strategic deals, but ordinary business should increasingly move through the sales method.

You may see this when

• Documentation may exist, but experienced employees still know how work is really done.
• New people need informal explanation, repeated rescue and observation to succeed.

You may see this when

• People receive management titles but remain primarily technical contributors.
• They coordinate activity while avoiding coaching, planning, feedback and accountability for team output.

The essentials

• Ordinary qualified opportunities can move through a shared selling method that a capable non-founder can learn. Qualification, discovery, proof, proposal, follow-up and pricing are explicit enough to coach and compare.

The essentials

• The company can deliver ordinary work through a visible critical path with enough consistency that customer quality does not depend on which experienced employee happens to be assigned. The important workflows, handoffs, quality checks and exception paths are explicit.

The essentials

• Map the recurring path from sold work to customer outcome, including handoffs, required information, quality checks and exception paths. Start with recent work.

The essentials

• Define the results a manager owns through other people: team output, planning, assignment, coaching, feedback, routine issue resolution and follow-through.

The essentials

• Personal Capability → Shared Capability
• The company begins to require more than founder output.

You may see this when

• If I disappear, almost everything important stops.

The essentials

• Name of the Game: Organize It
• Mastery Target: Organizational Capability
• Professionalize management so the company can handle complexity through a legitimate management system.

You may see this when

• Managers chase deadlines, move work and solve immediate problems but avoid coaching, performance conversations, clear assignment and capability development.
• The team remains dependent on strong individuals rather than becoming stronger because management exists.

You may see this when

• The leadership team can discuss issues intelligently and still fail to close ordinary cross-functional decisions.
• Leaders debate the tradeoff and then look to the founder for the final interpretation.

You may see this when

• Functional leaders own outcomes but cannot control enough of the pricing, hiring, spending, customer or operating decisions that influence them.
• They either escalate routine judgment or become cautious and wait.

You may see this when

• The founder may attend fewer meetings while leaders still ask what the founder wants before consequential choices.
• Decisions are reopened after comments and founder absence creates a backlog.

You may see this when

• Important work crosses functional boundaries, so many people contribute while nobody clearly owns the recurring decision.
• Sales commitments affect capacity, Finance controls affect customer experience and People decisions affect operating capability.

The essentials

• Managers have become managers rather than senior doers with coordination duties. They own team output, planning, assignment, coaching, performance, decision-making and capability development.

The essentials

• Consequential roles are designed before people are selected or judged. The company defines the output a role owns, the complexity of the work, the planning horizon, the authority required, the interfaces with other roles and the team accountability attached to it.

The essentials

• Compare what a leader is accountable for with the actual decisions, resources, information and escalation boundaries available to produce the result.

The essentials

• Use actual recurring lateral issues. Name the decision class, one clear owner, required contributors, relevant boundaries and the condition that justifies escalation.

The essentials

• Structure the meeting around decisions, commitments, constraint removal and cross-functional issues. Move informational updates outside the meeting where possible.

The essentials

• For each key managerial or functional leadership role, define the three most consequential outputs, the longest result the role must own, the decisions that should be made independently, the integration the role must provide and the work currently falling above or below the right level. The output is a clearer job, not a prettier job description.

The essentials

• Shared Context → Explicit Capability
• What everyone used to just know has to become visible, reliable and transferable.

You may see this when

• The way we used to move fast is starting to feel like chaos.

You may see this when

• I have good department heads and I am still the person making the parts work together.

The essentials

• Name of the Game: Decentralize It
• Mastery Target: Distributed Authority
• Move consequential decisions and economic levers to capable owners without losing coherence

You may see this when

• Leaders appear to own results but still ask what the founder wants before making consequential decisions.
• Responsibility has moved farther than judgment and authority.

You may see this when

• Delegated decisions are reopened after senior commentary even when no material new evidence exists.
• Leaders respond by seeking preapproval, over-socializing decisions or becoming cautious about exercising judgment.

You may see this when

• Executives or units own results but lack enough budget, pricing, hiring, spending or operating authority to produce them.
• The company asks leaders to own the number while retaining the levers at the center.

The essentials

• The company has identified the recurring decisions that materially affect strategy, economics, customers, talent, risk or operating performance and assigned one clear owner for each decision class. Leaders know what they can decide, what input they must seek, what limits apply and what conditions require escalation.

The essentials

• Executives and operating units possess enough pricing, budget, hiring, spending, client, personnel and operating authority to influence the results they are expected to own. Economic information travels with that authority, so leaders can see the margin, cash, investment and risk consequences of their choices.

The essentials

• Use a meaningful founder or CEO absence to observe decision backlog, private reassurance, delayed commitments and remote approval seeking. The test reveals behavioral authority more reliably than the org chart.

The essentials

• Define budget, spending, pricing, hiring and capital thresholds by role or unit, paired with the economic information required to use them responsibly. Keep the matrix simple enough to support judgment rather than create an approval bureaucracy.

The essentials

• Delegated Execution → Distributed Ownership
• Tasks may be assigned long before true authority is transferred.

You may see this when

• Why are people still bringing me decisions they should be making?

The essentials

• Name of the Game: Institutionalize It
• Mastery Target: Institutional Maturity
• Build an institution that preserves performance, reproduces leadership and keeps renewing itself.
